92 starcraft roof soft spot

Do to a poorly installed roof vent cover I have a bad case of wood rot surounding the vent up to a several feet . There is also some soft spots on the roof ends. My question is do I start this repair from the inside or the outside or do I have to remove the whole roof?

I'd like to hear the answer to this...cause it is my worst fear, and someday I may get stuck doing this same project....
